What these have in common is that they are all high-volume, bounded, and easy to check. You can read the summary and compare it to the document. You can run the code. If you make the same kind of decision fifty times a week — which emails need a reply, which support tickets are urgent, which candidates pass a keyword screen, which groceries fit this week’s meals — the cost of human judgment per instance exceeds what it can buy. If you make the decision twice a year — what role to take, whether to move, whom to promote, which school program fits your child — volume is no longer on automation’s side. Rare decisions deserve rare attention.

2. Reversibility: can you undo it cheaply?

Reversible leans automate; irreversible leans decide. Jeff Bezos framed this in his 2015 shareholder letter as a distinction between two-way doors and one-way doors.[2] A two-way door is a reversible decision — if it goes wrong, you walk back through. Narrow context leans automate; wide context leans decide. Scheduling a meeting or suggesting three weeknight dinners needs little context beyond the calendar, budget, and dietary constraints. Choosing who to hire, whether to confront a friend, or how to handle a child’s school problem needs a wide context the model almost never has: relationships, temperament, history, power dynamics, timing, and what will actually happen after the neat answer leaves the screen. The wider the context, the more the decision lives in your head rather than in any document you could paste in.

A worked example: should AI pick your vacation rental?

In our own workflow reviews, travel planning is a useful everyday test because it feels low-stakes until money, family expectations, and nonrefundable bookings enter the picture. Let the model compare ten rentals by price, bedrooms, distance to the beach, cancellation rules, and recent review themes. Then run the four axes. Volume: if you book trips once or twice a year, this is not a routine decision. Reversibility: before payment it is reversible; after a nonrefundable deposit, less so. The two failures produce the same-looking life from the inside — busy, competent, somehow falling behind — for opposite reasons. Ask what you would do differently if the model were wrong.
